Summary

  • Propose an unadopted, clean-slate ProtoBot V2 design.
  • Describe reuse of the existing hosted Fullsend mint and credentials.
  • Scope: docs/architecture/ProtoBotV2.md only.

Review round (findings on 6f4d713)

Nine commits incorporate the review feedback and rework the writing. Each
thread has an inline reply with its disposition, and a summary comment lists
the adopted / deferred / declined split.

Commit Change
9503c01 Professional rewrite and sibling document structure — unnumbered headings, Contents, Related Documents, named anchors, V1 context for new readers; no design changes
1771283 IdeaBot handoff provenance; new "Demonstration and handoff" section (demo-readiness checkpoint + TransferBot release boundary); amendment-disallowal rationale; retired-ID test disposition
271b1ff Validation hardening: EARS shape by declared type, depends-on/supersedes acyclicity, conflict-ownership duty
982cddb Coordinator/CI contract fixes: evidence upload on failed runs, serialized red-main repair, reviewer-obligation rewrite, extended coordinator triggers with cost controls, reviewer finding routing, sandbox credential boundary, ci/–.github/ split
55aee1a Adoption path ("where would we start"), deferred post-MVP items, open questions (planning model, scheduler shape)
0261f76 Internal review fixes (consistency of the new content)
70e5e02 Maintainer review comments: repository-local terminology, independent-reviewer definition, GitHub-native issue dependencies, removal of conflicts-with, Gherkin MVP, and more
79b7499 Reduce repetition of the green-CI caveat; fact-check and grammar review fixes
a7367a9 Coordinator harness lives in the ProtoBot repository as a shared, digest-pinned resource (resolves the harness-home question)

Discussion and adoption tracking: #346.

Validation

  • Per-commit python scripts/lint.py --files docs/architecture/ProtoBotV2.md: 10 passed, 0 failed, for every commit.
  • git diff --check clean before each commit; no formatter modifications.

Findings

Medium

  • [logic-error] docs/architecture/ProtoBotV2.md:915 — The red-main repair algorithm can stall when failures span a live assignment and at least one ID that assignment does not hold. Rule 6 (lines 915–924) withholds a reserved failing ID from the repair issue until that assignment's live run and open PR are settled; while main is red, admission dispatches no other work and the full-suite gate requires every currently failing test to pass. The live PR cannot merge (it does not cover the other failing IDs), the repair PR cannot merge (it cannot include still-reserved failing IDs), and the flow never closes the blocking PR. The enforcement-table invariant at line 1158 ('repair of the failing requirement IDs is a single serialized assignment') is therefore not met in this mixed case. Manual workflow_dispatch rereads state but does not release the reservation while the PR remains open.
Remediation: Make settling subset work an explicit coordinator action before repair dispatch: close or require unmerged-close of live PRs/runs that hold any currently failing ID, then admit one repair assignment that covers every remaining failing ID so a single candidate can pass the full-suite gate. Do not dispatch a partial repair while any failing ID remains reserved.

  • [internal-inconsistency] docs/architecture/ProtoBotV2.md:383 — The test-association contract is internally inconsistent. Line 383 allows a test to refer to several requirement IDs and forbids removal until it refers to no active requirement. The V2 MVP (394–396), open question 1 (1334–1336), and Appendix B (1462–1466) require Gherkin with one requirement per .feature file and a single Feature-level @Req: tag, moving other-requirement scenarios to that requirement's file. Implementers cannot honor both the multi-ID association/removal rule and the one-ID-per-file MVP without picking a winner.
Remediation: Pick one association model and restate every consumer. If the MVP is one @Req tag per feature file, drop simultaneous multi-ID tests and simplify the removal rule to 'do not remove a feature still tagged to an active ID'. If multi-ID tags are allowed, drop 'one requirement per .feature file' and specify how Feature- vs Scenario-level tags are collected.

  • [missing-authorization] docs/architecture/ProtoBotV2.md:1 — The pull request adds a 1,636-line governed specification document under docs/architecture/ with no linked GitHub issue in the PR metadata or description. Non-trivial changes require explicit authorization to establish scope. The document text already names issue ProtoBot V2 design: discussion and adoption tracking #346 at lines 1295 and 1318, but that citation is not a GitHub link on the PR.
Remediation: Link an authorizing GitHub issue (such as ProtoBot V2 design: discussion and adoption tracking #346, which is referenced in the document text at lines 1295 and 1318) in the pull request description to establish authorized scope.

Low

  • [naming-convention] docs/architecture/ProtoBotV2.md:1 — Existing Markdown files under docs/ and docs/architecture/ use lowercase kebab-case (components.md, drafting-table-ux.md, overview.md, validation-rules.md, vision.md, architecture.md). The new file uses PascalCase (ProtoBotV2.md), which does not match sibling architecture documents.
Remediation: Rename docs/architecture/ProtoBotV2.md to docs/architecture/protobot-v2.md to maintain consistency with sibling architecture documents.

Review

Findings

Medium

  • [logic-error] docs/architecture/ProtoBotV2.md:157 — The proposed merge gate and parallel admission cannot both work on a red default branch. §4.3 (line 157) states failing tests block implementation; §8.10 (lines 846–849) specifies that ordinary CI fails on any test failure while also allowing already-failing default repair; §7 and §8.6 admit Fullsend coders in parallel on disjoint requirement-ID assignments, including work created from failing tests as valid gaps. If main already has failures for two disjoint IDs, each coder's PR still runs the full suite and stays red because of the other ID's failures, so neither PR can merge. Incremental untested-gap PRs still work (no failing tests), but the described failure-repair path deadlocks under parallelism. “Already-failing default repair is allowed” does not resolve this while CI is specified as absolute full-suite green.
Remediation: Pick one and state it as the merge rule: (1) when latest-main evidence contains failures, admit those failing IDs as a single assignment (or otherwise serialize repair) until main is green; or (2) define implementation CI as fail-on-regression relative to current main so a PR may merge if it does not add failures. Do not keep disjoint parallel dispatch plus an absolute green full-suite gate for pre-existing failures.

  • [logic-error] docs/architecture/ProtoBotV2.md:632 — Producer and consumer of the evidence report disagree on the test-failure path. The coordinator is triggered by workflow_run: completed even when tests fail (line 607), and line 632 treats failing tests in a complete report as valid gaps that can drive admission. Trusted preflight downloads that run’s report by artifact ID (line 621) and treats missing/incomplete artifacts as unknown evidence that cannot support evidence-driven admission. GitHub Actions skips later steps on failure unless they use if: always() (or equivalent), so a normal “run tests, then upload artifact” job will not publish a report when the suite fails. In that case every red main looks like missing evidence: the caller still runs, but admission of the repair work the design relies on cannot proceed except via manual workflow_dispatch. The doc never requires the evidence job to emit and upload a complete report on test failure.
Remediation: Specify that the named main evidence job always writes the per-ID report and uploads it when collection completed, including when tests failed (if: always() after the test step, or a split test/upload job). Treat a missing artifact or collection error as incomplete evidence; treat a present report with failing results as a complete failing report.

  • [logic-error] docs/architecture/ProtoBotV2.md:815 — §8.9 line 815 says the reviewer checks that “the implementation satisfies all active requirements.” That contradicts incremental convergence: §4.3 and §8.8 allow untested active requirements as gaps, and a coder may implement only a subset of its assignment. If the reviewer obligation is implemented as written, every implementation PR that leaves any active ID undemonstrated would fail review, and the auto-merge path in §8.11 could not land incremental code. The intended rule in §8.8 is that all active requirements constrain the change (no regressions) while undemonstrated IDs remain gaps.
Remediation: Rewrite §8.9 to match §4.3/§8.8: the reviewer judges adequacy of the changed behavior and associated tests against the relevant active requirement text, and that the change does not regress already-demonstrated requirements. It must not require the PR to demonstrate every currently untested active ID.

  • [secret-exposure] docs/architecture/ProtoBotV2.md:1223 — Appendix C stages untrusted GitHub issues, PRs, runs, and the main evidence report into the agent sandbox while also placing Vertex ADC/WIF model credential files and environment in that same sandbox (lines 1222–1224: 'These model credential files do enter the sandbox'). Implementation tests are eligible for auto-merge with no human gate, so attacker-controlled test names/output can land on main, appear in the evidence report, and be uploaded for inference. GitHub tokens are documented as excluded; model credentials are not. This PR does not implement the sandbox, but Appendix C presents this as the intended V2 credential boundary. Documented as entering the sandbox: specification snapshot, evidence report, issues, runs, PRs, review/exclusion data, Vertex provider files/env. Documented as excluded: GH_TOKEN, GitHub provider, GitHub-token host mappings, authenticated GitHub proxy, product-suite secrets. Hosted WIF SA scope is not specified in this repository.
Remediation: Keep inference credentials on the trusted host and proxy Vertex calls; do not upload ADC/WIF files or secret-bearing env into the sandbox that contains issue/PR/evidence text. Treat evidence-report fields, issue bodies, and PR text as untrusted. If host-side inference is impossible, use a WIF principal scoped only to the inference API with no other GCP/GitHub authority, and block filesystem/network exfil of those files.

Low

  • [missing-authorization] docs/architecture/ProtoBotV2.md:1 — The pull request introduces a 1,251-line architectural proposal with no linked GitHub issue. The PR body states publication scope only (docs/architecture/ProtoBotV2.md) and the header says merging records a nonadopted discussion proposal without adopting V2 or authorizing tooling, permission, or workflow changes. That is still a non-trivial change without a tracking issue; it is not an unauthorized implementation or permission expansion.
Remediation: Link a tracking issue (or an explicit maintainer note in the PR body) for the V2 discussion so later adoption work has an authorized scope.

  • [logic-error] docs/architecture/ProtoBotV2.md:515 — Admission “checks dependencies” before dispatch, but the V2 validator checklist never requires depends-on or supersedes to be acyclic. V1 ears-manager/internal/specvalidation/relationships.go already rejects those cycles via validateAcyclicGraph. A depends-on cycle would leave every involved issue blocked with no dispatch path and no stated recovery other than unspecified human/agent semantic review. supersedes cycles are likewise unchecked after conflicts-with is dropped.
Remediation: Add acyclicity of depends-on and supersedes to the §8.2 checklist (keep the existing V1 graph check). Define admission on a cycle as: do not dispatch, mark blocked/needs-replan, and report the cycle.

  • [naming-convention] docs/architecture/ProtoBotV2.md — All existing Markdown documents across docs/ and its subdirectories (including docs/architecture/*.md, docs/architecture/agent-harness/*.md, docs/decisions/*.md, docs/vision.md, and docs/architecture.md) follow lowercase kebab-case naming (e.g., git-integration.md, drafting-table-wms.md, user-interaction-flow.md). ProtoBotV2.md introduces PascalCase naming instead of kebab-case (protobot-v2.md).
Remediation: Rename docs/architecture/ProtoBotV2.md to docs/architecture/protobot-v2.md to align with established repository file naming conventions.

  • [documentation-format] docs/architecture/ProtoBotV2.md:21 — The document deviates from structural formatting observed across sibling documents in docs/architecture/: (1) it omits the **Contents:** section with a bulleted anchor list of major sections that immediately follows the header block in sibling architecture docs; and (2) it uses numbered section and subsection headings (e.g., ## 1. Summary at line 21), whereas sibling architecture documents consistently use unnumbered headings (e.g., ## Summary, ## Purpose and scope).
Remediation: Add a **Contents:** anchor link block after the header blockquote, and adopt unnumbered section and subsection headings to align with sibling architecture documents.

  • [code-organization] docs/architecture/ProtoBotV2.md:1251 — All sibling documents under docs/architecture/ conclude with a ## Related Documents section providing links to related architecture and vision specifications. docs/architecture/ProtoBotV2.md terminates after Appendix C and its reference link definitions without a Related Documents section.
Remediation: Append a ## Related Documents section referencing relevant sibling specifications such as docs/vision.md, docs/architecture/overview.md, and docs/architecture/components.md.

This is great and the simplicity of the V2 design is amazing! One question I have is if we move forward with this proposal where would we start?

- A custom work-item or runtime orchestration service. Ordinary GitHub
Issues, Actions, and Fullsend dispatch are in scope.
- A general-purpose lifecycle state machine.
- Multi-tracker abstraction (GitHub is the first and only backend).

If GitHub is the first and only backend, how will this work with IdeaBot since it produces Jira tickets?

My thought is that the 1st iteration through the drafting table (producing Vision, Architecture, and initial requirements) would take in the info from Jira (copied manually). This is basically just the IdeaBot artifacts (md files) plus jira-based discussion. Maybe if we add a hosted drafting table in the future, it could pull that in directly.

Incorporated: the initial Drafting Table session takes the IdeaBot artifacts — the markdown research files plus the Jira-based discussion, copied manually — as its input basis for Vision, Architecture, and the initial requirements. The initial specification PR links the artifact snapshot and records a short note mapping key constraints and assumptions into the specs. A future Web Drafting Table pulling artifacts directly is recorded as a deferred item. See "Source provenance" and step 2 of "The flow".

A pull request is a reviewed diff, not a persistent change object. A
specification merge need not produce a bounded delivery unit. The
specification is complete and current; code converges on it. Git history,
the specification diff, and test evidence provide provenance and progress.

Will definitely fix this. What it's supposed to convey:

  • The notion of persistent "changeset" is gone, and the spec PR encompases a change to the specs, visible as the "diff". That diff has no meaning once the PR merges, it just becomes part of the system's specs.
  • Spec changes aren't 1:1 w/ a "delivery unit", aka an implementation PR.
  • What matters in the repo is the entire spec, as it currently exists in the repo's main (complete and current).
  • The implementation converges to satisfy the spec over 1 or more implementation PRs. (this goes w/ the lack of 1:1 correspondence w/ the spec PRs)
  • git history and spec PRs are just historical artifacts

Rewritten in 9503c01 to convey the intent: the persistent change-set concept is gone — a spec PR's diff has no meaning once merged; spec changes are not one-to-one with implementation PRs; what matters is the entire specification as it currently exists on main; implementation converges over one or more implementation PRs; and git history and merged spec PRs are historical artifacts. See "Why V2".

When a new requirement is created that amends, or contradicts a previous requirement, what happens to the old requirement. It appears that it can be obsoleted, but is some cases it may just be amended; supersedes is the verbiage used above. What happens to the tests? In the case of contradiction, I would expect that all of the test cases become obsolete.

You're getting at exactly why "amend" isn't allowed (Sec 4.2). The problem is that if I reword a requirement, what do I do about its tests? They all still pass since neither the test, nor the implementation has changed (in the spec PR). This makes it really hard on the triage agent to realize the system hasn't converged.
Instead, "amend" is entirely disallowed. Need that response in 2 sec instead of 3? That's a new requirement that supersedes the old one. Now, we have (1) tests that are tagged w/ a retired requirement and (2) a requirement w/o tests at all. Those are easy to find. Additionally, they show up at the same time, so the useful ones can just be edited slightly and re-tagged.

The rationale is now recorded in the document: amendment is disallowed for convergence detection — an in-place reword leaves the old tests passing with nothing surfacing that the system no longer converges, while replacement produces two mechanically findable states that appear together (tests tagged to a retired ID, and an active requirement with no tests), so useful tests can be edited slightly and re-tagged. Tests tagged to a retired ID may be modified or removed in an implementation PR, and a test may be removed only once it no longer refers to any active requirement. See "Requirement text is immutable" and "Replacement, retirement, and test tags".

V2 gives one coordinator three jobs (cut the work, admit it, close it) and one clock (the evidence run on main). The 13 holes below follow from that. Each has an inline comment with the change I propose.

Full review, animated: https://lukaskellerstein.github.io/ProtoBot/ — step 1 is V2 as written, step 2 the holes on its map, step 3 a version C, step 4 where C closes each hole.

  • H1 Nobody reads a new issue.
  • H2 One hidden run cuts all work into issues, after the merge.
  • H3 Nothing says which work starts first.
  • H4 Nobody owns the old requirements a new one changes.
  • H5 The validator passes vague requirements.
  • H6 One clock: nothing moves until main changes.
  • H7 No cap on parallel coders.
  • H8 One agent writes both the code and the tests that judge it.
  • H9 A run that ends badly has no next step.
  • H10 A wrong requirement found in the build has no way back to the spec.
  • H11 The source issue has no state.
  • H12 A placeholder status issue.
  • H13 The same commit is tested twice, and only the second run wakes the coordinator.

C keeps the spec PR as the one human gate, immutable text with supersedes, one report per main SHA, and closure only from it. It is still Issues, Actions and Fullsend, plus GitHub's merge queue:

Yes, there's no explicit triage agent right now. I'm a bit on the fence about it. I can see it being useful for:

  • Closing duplicates
  • Promoting bugs (behavior that contradicts a requirement) directly to the implementation phase.
I don't think it's going to be useful for an issue that needs spec modification.

Isn't this trading one problem for another?
What I don't like about the current is that the planning is effectively a full re-triage of the open implementation issues that aren't currently in-progress. That's going to create a lot of churn.
I don't agree that the initial request gets lost. It doesn't close until the associated specs are satisfied, and all implementation PRs will have a pointer back (that GH will surface via it's bi-directional linking).

I like that the proposal seems to make the work scheduling more stable and tractable by ensuring implementation issues/PRs are a direct result of 1 spec PR. I don't like that there could be overlap such that 2 items that should be implemented together will never get merged into a single task.

How would the /replan get triggered? There's nothing blocking the coder from getting to work immediately. As soon as a plan hits the list, it's eligible to be picked up.

Recorded as open question 6 with the concerns from the thread: per-source-issue planning bounds issue size and makes each plan visible but risks splitting work that belongs in one assignment; whole-queue reconciliation is stable but churns waiting issues; and when a replan may re-cut queued issues, plus how coder pickup is gated against a list about to be re-cut, are unresolved. I'd like to keep discussing this one. See "Open questions".

Noted. Priority labels may be useful. I think that's something we could add after MVP if we see a need. We should already have blocking dependencies (via GH) to handle hard sequencing (feature dependencies). We'd need to introduce some sort of criteria for the Px labels.

Yes, the check should be more than "includes shall", and should be regex-ed based on the declared rule type. I think banned words is false security. Writing good requirements will rely on the eliciting-requirements skill & drafting table experience. Vagueness should be an explicit target for skill evals.

Adopted in 271b1ff, with one carve-out: requirement text must match the EARS pattern of its declared type — not merely contain "shall" — in the Validator and the requirement-record field table. Adopted in 982cddb, with one mechanical refinement: GitHub labels attach per-PR, not per-finding, so each substantive finding is a review comment whose first line carries the routing token — review-patch, review-intent-gap, or review-bad-plan. Preserve IdeaBot’s intent when translating research into requirements

Could we make the initial IdeaBot-to-ProtoBot handoff explicit here? The source-ask checklist is useful, but IdeaBot also supplies research, assumptions, constraints, and unresolved questions. Since V2 makes EARS text the sole behavioral authority, anything important left only in that research could disappear from implementation.

Could the initial specification PR identify the IdeaBot artifact snapshot and show which constraints became requirements, which assumptions still need validation, and which items were explicitly excluded? This could remain a manual checklist without requiring Jira integration or another service.

I wasn't envisioning having the IdeaBot artifacts incorporated into the prototype repo. My mental model is that the initial drafting table run would take the IdeaBot artifacts and use that as the basis for Vision, Architecture, and an initial set of Requirements.

There is a risk with this model because discarding the IB artifacts may lose some context. It also means that PR1 is going to be big. That's probably the part I'm most worried about. I don't really think the IB artifacts will provide much PB guidance beyond the high-level. Market research, prior art, etc. are useful for getting the green light, but I'm not sure how much they contribute beyond Vision.

Makes sense. I was thinking of a link back to the IdeaBot artifacts and a short note on where the key constraints and assumptions ended up in the specs. That might also help with reviewing the large first PR. No need to bring all the research into the repo.

I really like the notion of references or source links to show where the elements of Vision, Architecture, Reqs came from. This is definitely something we should have in the drafting table experience eventually. I think it will go a long way to helping the user vet the agent's proposals.
I think it might also be useful during review, but since the source documents aren't going to be part of the repo, I don't know how we could usefully refer to them.

This thread started with specifically the docs from IB, but I could imagine arbitrary docs being added to the drafting session during later iterations, and this same "reference" behavior would be useful: "I created this requirement, and here's why". That provides a great insight to quickly determine "yep" or "that's not what I meant".

Incorporated in 1771283: the initial specification PR links the IdeaBot artifact snapshot and records a short note mapping key constraints and assumptions — which became requirements, which assumptions still need validation, and which were explicitly excluded — which also helps review of the large first PR. The research itself is not copied into the repository. Your broader reference-provenance idea (recording which source motivated each requirement, for arbitrary documents added to later drafting sessions) is recorded as a deferred item — I like it as a Drafting Table capability. Distinguish implementation completion from a prototype being ready to demonstrate

This defines when implementation and source issues can close, but what establishes that the prototype is ready for a customer demonstration? Passing reviewed tests does not necessarily establish that someone can run the intended end-to-end demo or evaluate the original idea.

Could we define a lightweight demo-readiness checkpoint with a reproducible demo procedure, the demonstrated revision, and known limitations? It would also help to state how stakeholder feedback returns to the Drafting Table when it changes the desired behavior. Automatic implementation-issue closure could remain unchanged.

Yes, an e2e acceptance test is pretty close to what I meant. For a CLI prototype, someone should be able to follow the setup, run a few commands with sample data, and see the expected result. We could record the revision and any known limitations with that.

I think that’s enough for MVP. If the demo leads to feedback that changes what we want to build, that goes back through the Drafting Table.

Define a durable, revision-specific handoff to TransferBot

The exact-SHA evidence report gives us a useful foundation for the TransferBot handoff. Could we specify what gets retained and transferred when a prototype is selected for that handoff—for example, the specification revision, interface definitions, requirement-to-test evidence, independent review conclusions, and known gaps?

Since reports are generated CI output and prototype code is disposable, links to current main or expiring CI artifacts would not be sufficient for a later product-team assessment. A Git release with retained evidence could provide this boundary without introducing per-change manifests or a new service.

Need to decide whether this should be ci/ or .github/. Fullsend can't edit workflow files, but since we're aiming solely at GitHub for hosting, it seems like we should be using the proper directory for CI artifacts. There might be a benefit to having some level of redirection from the workflow files to repo scripts that would allow fullsend to update the CI checks in a limited manner.

implementation converges over one or more PRs, and git history is a

Incorporate reviewer feedback that reached consensus on PR redhat-et#331:

- Source provenance: the initial specification PR of a new project links
the IdeaBot artifact snapshot (markdown research files and Jira-based
discussion, copied manually) and records where key constraints and
assumptions ended up: requirements, assumptions needing validation, or
explicit exclusions. The first drafting-table run takes the IdeaBot
artifacts as its input basis. No Jira integration or new service.
- New "Demonstration and handoff" section separating implementation
completion from demonstration readiness: an end-to-end acceptance
test recording a reproducible procedure, the demonstrated revision,
and known limitations. Stakeholder feedback that changes desired
behavior returns through the Drafting Table.
- TransferBot handoff boundary: a Git tag on the demonstrated revision
published as a GitHub release, retaining the specification revision,
interface definitions, the exact-SHA evidence report, review
conclusions, and known-gap links. A release-triggered job attaches
  the report automatically.
- Record the convergence-detection rationale for disallowing in-place
requirement amendment, and state that implementation PRs may modify
or remove tests tagged to a retired ID.

Co-authored-by: OpenCode - GLM 5.3 <noreply@opencode.ai>
Incorporate validation review feedback from PR redhat-et#331:

- EARS shape checks match each requirement's declared type pattern,
not merely the presence of "shall". Record the deliberate scope
limit: the validator does not judge vagueness; banned-word lists
are rejected as false security, and requirement quality relies on
the eliciting-requirements skill and Drafting Table review, with
vagueness an explicit target for skill evaluations.
- The depends-on and supersedes relationship graphs must be acyclic
(V1's validateAcyclicGraph precedent). On a dependency cycle,
admission does not dispatch: involved managed issues are marked
blocked or needs-replan and the cycle is reported. New invariants
  row added.
- Replacement and retirement carry a conflict-ownership duty: the
Drafting Table session that authored the change must review every
active requirement connected to the retired record — its
relationships list and same-interface actives — and adjust each
or explicitly leave it unchanged; the human reviewer decides.

The Check profiles table and Appendix B summaries echo the new
checks with identical terminology.

Co-authored-by: OpenCode - GLM 5.3 <noreply@opencode.ai>
Incorporate coordinator and CI review feedback from PR redhat-et#331:

- The named main evidence job always writes and uploads the per-ID
report when collection completes, including when tests failed
(if: always() or a split test/upload job). A missing artifact or
collection error is incomplete, unknown evidence; a present
report with failing results is a complete failing report.
- When latest-main evidence contains failures, the failing
requirement IDs are admitted as a single serialized repair
assignment; parallel disjoint dispatch resumes only from a green
main. This resolves the deadlock between the absolute-green
full-suite merge gate and parallel repair dispatch. New
  invariants row.
- The reviewer obligation now matches incremental convergence: judge
the adequacy of the changed behavior and its tests against the
relevant active requirement text, and check no regression of
already-demonstrated requirements. It must not require the PR to
demonstrate every currently untested active requirement.
- The caller triggers on coder-run completion or failure, unmerged
close of a linked pull request, and live-assignment state changes,
in addition to main evidence completion. Cost controls: the
non-cancelling concurrency group collapses queued triggers, and
the preflight defers without inference when nothing material
changed since the last processed run. Manual workflow_dispatch on
  main remains the fallback.
- The reviewer routes each substantive finding with exactly one
  label: review-patch, review-intent-gap, or review-bad-plan. The
reviewer only labels; the coordinator opens or links the source
issue or marks the managed issue needs-replan.
- Appendix C: staged issue, PR, run, and evidence text is untrusted
data, and inference credentials must carry no authority beyond
calling the model. Before adoption, select and verify one of two
mechanisms: keep credentials on the trusted host with proxied
model calls (preferred if supported without an upstream Fullsend
upgrade), or scope the inference WIF principal to the inference
  API alone.
- CI layout: workflows under .github/workflows/ are thin,
human-reviewed event bindings; check logic lives in ci/ task
definitions run by an ordinary task runner (make or just), so
agents can update checks in a limited manner through reviewed
  ci/ changes.

The evidence-run verification in the run flow is generalized: the
preflight verifies the triggering event is allowed, then sources
the report from the latest completed main evidence run.

Co-authored-by: OpenCode - GLM 5.3 <noreply@opencode.ai>
Incorporate the remaining review feedback from PR redhat-et#331:

- New "Adoption path" section answering where V2 would start if
adopted: adoption decision, validator, template, coordinator
composition, pilot, and evaluation — each stage independently
gated and separately reviewed. Tracked in issue redhat-et#346.
- New "Deferred items" section recording improvements acknowledged
as valuable but excluded from the first V2 milestone: parallel
coder slot cap, priority labels, run fault classification,
source-issue state, read-only triage agent, Web Drafting Table
artifact ingestion, and reference provenance in drafting.
- Two new open questions: the planning model (per-source-issue
planning versus whole-queue reconciliation, replan re-cutting,
and coder pickup gating) and the scheduler shape (single
Fullsend agent versus plain scheduled job, and the inference
  cost of a time-based poll).
- Open question 4 aligned with the Appendix C inference credential
  boundary selection.
- Minor: hyphenate "live-hosted mint policy" (CodeRabbit finding).

Co-authored-by: OpenCode - GLM 5.3 <noreply@opencode.ai>
Address the review of commits 9503c01..55aee1a:

- Adoption path: stage 1 is now the proceed decision (build and
evaluate V2); stage 6 remains the sole V2-replaces-V1 decision,
  resolving the self-contradiction.
- Red-main repair: a failing ID held by a live assignment pauses it
as needs-replan and joins the repair issue only after its run and
open PR settle; while main is red no implementation PR can pass
the full-suite gate, so no other work dispatches. Resolves the
  conflict with the single-owner invariant.
- Reviewer routing: findings are review comments whose first line
carries the routing token (review-patch, review-intent-gap,
review-bad-plan); GitHub labels cannot carry per-finding routing.
  review-patch needs no coordinator action.
- Appendix C: sandbox inference configuration is mechanism-conditional
(proxied: no credential in the sandbox; scoped-WIF: the inference
WIF credential does enter the sandbox, scoped to the inference API
alone); the no-change clause no longer contradicts mechanism
  selection.
- The flow: terminal node is "implementation complete" with a pointer
  to Demonstration and handoff.
- Source provenance: the IdeaBot copy mechanism is stated once —
copied into the Drafting Table session, linked where hosted, only
the mapping note and links enter the repository.
- Terminology and structure: Architecture added to Related Documents;
.fullsend/ added to the layout; ownership duty covers human
authors; "full-suite merge gate"; "V2 MVP" unified; complete
  sentences in Deferred items; V1 glosses in open question 5;
  "initial Drafting Table session (V1's Sketching session)";
  V1 demonstration-artifact manifest reconciliation; Appendix C
  .fullsend/-relative path note.

Apply the maintainer's comments on the revised proposal:

- Disambiguate "local": repository-local (lives in a repository,
versus a hosted service or upstream Fullsend) versus developer
machine phrasing for the single-player mode.
- Define the independent reviewer at first use: the Fullsend review
agent, acting independently of the implementing coder.
- Simplify the separate-authority paragraph in Core principles.
- The requirement text field must match the EARS pattern of the
record's type, echoed in the field table.
- A test may refer to several requirement IDs and may be removed only
once it no longer refers to any active requirement.
- Explain the trusted preflight at its first mention.
- Drop the unexplained "test IDs" from managed-issue scope.
- Dependencies use GitHub's native issue dependencies; the `blocked`
coordination label is removed in favor of them.
- Simplify the flow-diagram trigger annotation to live-work events.
- Elaborate the Defects paragraph into undefined behavior (enters
specification flow) versus incorrect behavior (code defect plus
insufficient test coverage; goes directly to implementation).
- Remove every `conflicts-with` mention: the accepted relationship
types are listed, everything else is rejected.
- Remove the redundant "They are not human-frozen."
- A superseded issue is closed by the coordinator once replacements
exist; the closure records supersession, not delivery.
- Justify `assignment-active` alongside `ready-to-code`: the dispatch
signal cannot serve as the persistent scope reservation.
- Link the repository template at its first mention.
- New open question 8: whether the V2 Fullsend agents live in the
template or as a shared, pinned resource in the ProtoBot
  repository.
- Open question 1 resolved for the MVP: Gherkin, one requirement per
  .feature file, tagged @Req:<ID>.

Dial back the repeated "green CI is not proof that requirements are
met" restatements. The principle now lives in its canonical homes
only: the Core principles statement, the Non-goals list, the
operational definitions in "Tests and requirement evidence report"
(now the single home of the coverage definitions, replacing the
duplicates in Core principles and Evidence report and CI), the
invariants table, and the tag-fidelity line. Twelve redundant
restatements were trimmed or deleted.

Also address the fact-check and grammar review findings on the
maintainer-comment commit and this trim pass: scope the
coordinator's tracker exclusivity precisely; fix the independent
reviewer definition's dangling pronoun; fix a comma splice and
overlong stacked sentences; specify Gherkin tag placement (Feature
level, one requirement per .feature file); replace the stale Python
tag example with Gherkin notation; cross-reference the test-removal
rule from the Coder toolkit; unify restatement modality; restructure
open question 1 around the adopted Gherkin MVP; and note the @Req
tag notation's runner constraint.

Resolve open question 8: the ProtoBot-specific Fullsend agents — the
coordinator harness, its agent definition, and its pre/post scripts —
live in the ProtoBot repository as a shared, versioned, digest-pinned
resource, like ears-manager's source. A prototype repository never
authors harness content; its .fullsend/ registration names the agent
and records the digest of the harness version it runs. The pinned
upstream workflow loads configuration and scripts from the calling
repository's SHA, so the prototype materializes the pinned version,
and the trusted preflight verifies the materialized files match the
recorded digest before anything trusted executes. Advancing the pin,
and only advancing the pin, changes the harness a prototype runs.

Aligned throughout: the summary, Core principles, the flow diagram,
the coordinator section and its readiness list, the repository
layout, the template contents, the adoption path, open question 4's
smoke-test list (shared-harness digest verification added), and
Appendix C (subsection retitled "Shared agent and standalone
harness"). Open question 8 is removed; questions 1-7 remain.

Thank you all for the thorough review — the thirteen holes, the pipeline-boundary questions, and the bot findings made the proposal substantially better. The nine commits pushed today (9503c01..a7367a9) incorporate the feedback; every thread above has an inline reply with its disposition. The split:

Adopted

  • IdeaBot handoff provenance in the initial spec PR (aktaseren)
  • Demonstration-readiness checkpoint, distinct from implementation completion (aktaseren)
  • TransferBot handoff as a Git tag / GitHub release with the exact-SHA evidence report (aktaseren)
  • ci/–.github/ split: thin workflows, task-runner check logic in ci/ (jerry-ng2)
  • Conflict-ownership duty when replacing requirements (lukas H4)
  • EARS shape checked against the declared type (lukas H5, minus banned words)
  • Extended coordinator triggers with inference-cost controls (lukas H6)
  • Reviewer finding routing: review-patch / review-intent-gap / review-bad-plan (lukas H10, refined to per-comment routing tokens since GitHub labels are per-PR)
  • Bot findings: evidence upload on failed runs, serialized red-main repair under the absolute-green gate, reviewer-obligation fix for incremental convergence, relationship acyclicity, sibling document format, Related Documents section, tracking issue (ProtoBot V2 design: discussion and adoption tracking #346), mint caller-authorization wording (earlier)

Deferred to post-MVP (#346) — read-only triage agent (H1), priority labels (H3), parallel coder slot cap (H7), run fault classification (H9), source-issue state (H11), Web Drafting Table artifact ingestion, reference provenance in drafting.

Open questions — planning model: per-source-issue plans vs whole-queue reconciliation (H2, question 6); scheduler shape: Fullsend agent vs plain job, and the cost of a poll (H12, question 7).

Declined, with rationale in the threads — separate test author with red-first immutable tests (H8); dropping CI on main in favor of merge-queue-only evidence (H13); banned vague-word validation (H5).

Also new in this round: an "Adoption path" section answering "where would we start?" (proceed decision → validator → template → coordinator composition → pilot → evaluate); Gherkin selected for the MVP test runner (one requirement per .feature file, @req:<ID> tags); GitHub's native issue dependencies replacing the blocked label; and the coordinator harness living in the ProtoBot repository as a shared, digest-pinned resource.

[medium] logic-error

The red-main repair algorithm can stall when failures span a live assignment and at least one ID that assignment does not hold.

Suggested fix: Make settling subset work an explicit coordinator action before repair dispatch: close or require unmerged-close of live PRs/runs that hold any currently failing ID, then admit one repair assignment that covers every remaining failing ID so a single candidate can pass the full-suite gate. Do not dispatch a partial repair while any failing ID remains reserved.

[medium] internal-inconsistency

The test-association contract is internally inconsistent.

Suggested fix: Pick one association model and restate every consumer.

[medium] missing-authorization

The pull request adds a 1,636-line governed specification document under docs/architecture/ with no linked GitHub issue in the PR metadata or description. Non-trivial changes require explicit authorization to establish scope. The document text already names issue #346 at lines 1295 and 1318, but that citation is not a GitHub link on the PR.

Suggested fix: Link an authorizing GitHub issue (such as #346, which is referenced in the document text at lines 1295 and 1318) in the pull request description to establish authorized scope.

[low] naming-convention

Existing Markdown files under docs/ and docs/architecture/ use lowercase kebab-case (components.md, drafting-table-ux.md, overview.md, validation-rules.md, vision.md, architecture.md). The new file uses PascalCase (ProtoBotV2.md), which does not match sibling architecture documents.

Suggested fix: Rename docs/architecture/ProtoBotV2.md to docs/architecture/protobot-v2.md to maintain consistency with sibling architecture documents.
